Overview

At senior levels, success stops being about functional excellence and starts being about judgment, influence, and organizational leverage. Executive coaching addresses the distinct challenges of directors, VPs, and C-suite leaders: thinking in systems, managing complex stakeholders, communicating with boards, and leading through other leaders. The work is reflective, confidential-feeling, and ruthlessly practical.

When to use

  • Transitioning to director/VP/C-level scope

  • Navigating board, investor, or C-suite stakeholder dynamics

  • Developing strategic thinking and organizational influence

  • Handling high-stakes decisions with incomplete information

  • Working through isolation, imposter feelings, or burnout at senior levels

Core concepts

      • From doing to deciding. Senior leaders create value through the quality of a few high-leverage decisions, not the volume of their output. Protect thinking time like revenue depends on it — it does.
      • Stakeholder mapping. Every initiative has supporters, blockers, and the indifferent. Map them explicitly: who needs to be informed, consulted, won over, or neutralized? Influence campaigns beat org-chart authority.
      • Narrative is a leadership tool. Strategies live or die on the story: where are we, where are we going, why will we win, what's each person's part? If you can't tell it in 3 minutes, you don't have one.
      • Leading leaders. Managing managers requires a gear shift: you set context and constraints, they own the how. Resist the urge to skip levels or re-litigate their decisions publicly.
      • The loneliness is structural. Fewer peers, higher stakes, can't vent downward. Build an external support system: coach, peer group, mentors. This isn't indulgence; it's maintenance.
      • Presence under pressure. Composure, clarity, and decisiveness in crises are what senior leaders are actually paid for. Preparation (scenarios, pre-mortems) is what makes composure possible.

Practical workflow

      1. Establish the mandate. What's the 6-12 month outcome? (A successful org change, a board-ready strategy, a leadership brand shift.) Everything orients to this.
      1. 360-style diagnosis. Gather perspectives: what do stakeholders, peers, and reports experience? Where's the gap between intent and impact? Use real feedback, not self-assessment alone.
      1. Identify the 1-2 shifts. Senior development isn't a laundry list — it's one or two behavioral shifts with outsized payoff (e.g., "from operator to owner of the narrative," "from consensus-seeker to decider").
      1. Work live situations. Coach around real upcoming moments: the board presentation, the reorg announcement, the difficult peer negotiation. Prepare, rehearse, debrief.
      1. Build stakeholder strategy. For key initiatives: map the players, their interests, and your approach to each. Rehearse the hard conversations.
      1. Install reflection rituals. Weekly 30-minute review: what decisions did I make, what did I avoid, where did I add leverage versus activity? Monthly: stakeholder temperature check.
      1. Measure and adjust. Quarterly: what's changed in stakeholder perception, decision quality, and organizational outcomes? Coaching without evidence is just conversation.

Common pitfalls

      • Staying in operator mode. The most common senior failure: filling the calendar with execution because strategy feels unproductive. If you're the busiest person in the room, you're not leading it.
      • Avoiding necessary conflict. At senior levels, unresolved peer tensions become organizational drag. Address them directly and early.
      • Communicating strategy once. Leaders drastically under-communicate. The narrative needs repeating 7+ times across channels before it lands — then it needs repeating again.
      • No honest feedback channel. Power distorts what people tell you. Actively cultivate 2-3 truth-tellers with explicit permission to challenge you.
      • Burnout disguised as commitment. Senior roles expand to fill all available life. Sustainable pace is a strategic choice — exhausted leaders make worse decisions and model worse norms.
      • Confusing activity with influence. Shipping many initiatives that nobody adopts is motion, not progress. Senior impact is measured in organizational outcomes, not personal output.
