ponytail-debt

Collect comments marking deliberate coding shortcuts into a file-by-file debt ledger. The report shows each shortcut’s stated limit and revisit trigger, flags missing triggers, and leaves the code unchanged.

OriginalShow the original description

List every `shortcut:` comment (and older `ponytail:` ones) as a debt ledger. One-shot report, changes nothing. Use for "ponytail debt", "what did ponytail defer", "list the shortcuts", /ponytail-debt.

Good for

  • Reviewing deferred implementation work
  • Finding shortcuts without revisit triggers
  • Creating a file-by-file technical debt ledger
  • Collecting deferrals marked with a custom keyword

Overview

What it does

ponytail-debt collects shortcut: comments and older ponytail: comments into a technical debt ledger: a record of improvements deferred until later. Entries are grouped by file and include the filename, line number, what was simplified, the implementation’s stated limit, and the condition for revisiting it. Entries without an upgrade path or revisit condition receive a no-trigger tag. The report ends with the total number of markers and the number missing a trigger.

When it helps

Use it to review implementations left behind during short-term fixes or check whether comments explain when improvement should begin. You can specify your own marker word. Comments unrelated to deferred improvements, such as explanations of keyboard shortcuts, are excluded.

Example requests

  • “Use /ponytail-debt to list deferred implementations.”
  • “Use /ponytail-debt TODO to search my custom marker.”
  • “Save the ledger to PONYTAIL-DEBT.md.”

Notes

Searches use git grep and skip .git and paths excluded by .gitignore. The default is a one-time read and report that leaves code unchanged. The ledger is saved to a file only when requested.

Objective evaluation

AI rated this skill on four points using only the contents of its SKILL.md. Stars and popularity are not taken into account.

Clear instructionsIs it clear when to use it and what it does?
AGoodThe stated purpose is to collect markers such as shortcut: into a debt ledger.
Concrete stepsAre steps, inputs, outputs, and examples spelled out?
AGoodIt provides a git grep expression, a row format, and conditions for the no-trigger tag.
SafetyAre sending data, deleting files, and running commands disclosed?
AGoodIt explicitly limits activity to reading and reporting, with file saving only on request.
Easy setupDoes it need few tools or API keys, and are they documented?
AGoodGit is the main prerequisite, and the git grep command is provided.

The total counts each point as A = 25, B = 15, C = 5. Rated by AI (OpenAI Codex) as of Oct 20, 2026. Treat it as a guide and read the original before installing.

Every deliberate ponytail shortcut is marked with a shortcut: comment naming its ceiling and upgrade path (older code may say ponytail:). This collects them into one ledger so a deferral can't quietly become permanent.

Scan

Grep the repo for comment markers, skipping .git and everything the .gitignore files ignore (dependencies, build output, caches, in any stack):

git grep --no-index --exclude-standard -nE '(#|//|/[*]) ?(shortcut|ponytail):' (add other comment prefixes if your stack uses them)

If the user names their own marker word (/ponytail-debt TODO), grep for that word instead.

Each hit is one ledger row. The comment prefix keeps prose that merely mentions the convention out of the ledger. Skip hits that are not a deferral, like a note about a keyboard shortcut.

Output

One row per marker, grouped by file:

<file>:<line>, <what was simplified>. ceiling: <the limit named>. upgrade: <the trigger to revisit>.

The convention is shortcut: <ceiling>, <upgrade path>, so pull the ceiling and the trigger straight from the comment. Want an owner per row too? add git blame -L<line>,<line>.

Flag the rot risk: any marker comment that names no upgrade path or trigger gets a no-trigger tag, those are the ones that silently rot.

End with <N> markers, <M> with no trigger. Nothing found: No shortcut debt. Clean ledger.

Boundaries

Reads and reports only, changes nothing. To persist it, ask and it writes the ledger to a file (e.g. PONYTAIL-DEBT.md). One-shot.

Guide coding tasks toward the smallest complete change by reusing existing code, platform features, and installed dependencies. Address affected callers and necessary checks, then explain skipped work, unchecked areas, and risks in a brief reply.

  • Build a minimal version that meets the request
  • Fix a root cause in shared code
  • Refactor while limiting unnecessary additions
