(Reading)

(Interpretation)

The Keeper Test is a single-question mental exercise for managers: "If this person told me they were leaving, would I fight to keep them?" If the answer is "I'd feel relieved," give generous severance and find a star replacement. Unlike stack ranking (which creates internal competition), the Keeper Test evaluates each position individually — there's no quota. Combined with generous severance (4 months for regular employees, 9 months for VPs) and post-departure Q&A (transparently explaining the departure to remaining team).

(Past Application)

  1. Patty McCord的离职:Reed's decade-long collaborator, let go because "fresh blood might help"; still friends 7 years later.

  2. Chris Kelly的 Keeper Prompt:Asked the Keeper Prompt three times, got increasingly positive answers, built confidence.

Kept suitcase unpacked for 9 months, showing the fear culture risk; post-departure Q&A helped remaining team.

(Future Trigger)

  • User is a manager wondering whether to keep an employee who is "fine but not great"
  • User asks "how do I know when to let someone go?"
  • User is building a high-performance team
  • User's team has someone whose departure would actually feel like relief
  • 用户在犹豫是否启动PIP(绩效改进计划)

(Execution)

Step 1:

For each team member, honestly answer: "If they resigned tomorrow, would I fight to keep them?"

If "no" or "relieved" — initiate departure with generous severance. No PIP (performance improvement plans waste everyone's time).

  • 不要使用PIP(绩效改进计划)。

After departure, hold a post-departure Q&A with the team: explain what happened, what feedback was given beforehand, and whether the departed person was surprised. Transparency kills fear.

(Boundary)

  • Not stack ranking — don't set quotas or force percentages. Keeper Test
  • The Keeper Test assumes you CAN find better replacements (requires strong talent pipeline).
  • Generous severance is non-negotiable — without it, the test creates a cruel culture.
  • The author's blind spot: multiple Netflix employees describe constant fear ("suitcase never unpacked"), which contradicts the "no fear" claim.
  • This works best when paired with Keeper Prompt (employees asking for their own evaluation) to reduce anxiety.
