squadra

Codex、Claude、Cursorなど複数の作業ウィンドウに仕事を割り振り、進捗や確認結果を共有レジストリで管理します。担当者間の連絡、レビュー、ダッシュボード表示にも対応します。

原文原文の説明を見る

Coordinates work entrusted to several Codex, Claude, Cursor or mixed windows, with tasks, acknowledgements, proofs, a non-author reviewer and a persistent registry. Includes squadra dash to view the activity and squadra selftest to test the protocol. Use when the owner asks for a squad (squadra), a coordinator/builders/reviewer, resuming a squad or its dashboard; it does not impose this scheme on ordinary changes in a single window.

Squadra 3

This file is written in English for agents; always answer the user in the user's language.

Rule 0 — who coordinates, who answers

The coordinator is a Claude window. The first Claude window that invokes this skill for a piece of work takes the coordinator role. Before assigning or starting work, it takes a census of every Codex, Claude and Cursor window of the project and introduces itself to each one. This is an operating rule for the agent, not an automatic election run by any CLI command.

  • A Codex window, or any client that cannot see and wake every window, does not take the role when it is called first: inside its sandbox the census misses the other windows, and no transport of its own wakes a Claude window. It tells the owner so in plain words and gives the exact sentence to type in a Claude window, in the owner's language, with the registry path, for example: «Use squadra to coordinate this project, with the registry at <path>: introduce yourself to every window». If a registry exists, it registers its identity with the executor role and waits for its assignment.
  • The Claude window that then takes the role introduces itself to every window, including the Codex window that sent the owner there, before assigning work.
  • If the owner has no Claude window and does not want to open one, the owner decides. The Codex window first states its limits: windows it cannot see, and mail the owner must deliver by hand (transport --via manual). It never coordinates silently.
  • Look for the shared registry; use squadra census (before init, add --project <project>). Complete the census with Claude's peer list and the available Codex sessions; Cursor appears as a cursor-agent process. A PID does not prove that mail is read; denied access or unobservable processes are limits, not absent windows. Take the census from a Claude window: inside a Codex sandbox the process list hides the other windows, and the report says to run it from a Claude window.
  • If you find a coordinator already registered in the same registry, register your identity with the executor role and send it a ping. If it answers with an ACK, introduce yourself and wait for the role you are assigned. A ping still pending does not grant coordination, and a stand-by does not transfer roles or resources: explicitly reconcile a coordinator that does not answer, without creating a second one.
  • Introduce yourself to every window you found with send in the registry, stating identity, role, registry and next step. Use transport --via codex-queue for Codex sessions actually identified; for Claude use peer messaging if available, keeping its receipt, otherwise transport --via manual (also for Cursor). The coordinator is an unsandboxed Claude window and relays mail a sandboxed window cannot deliver: squadra transport --actor <coordinator> --message <ID> --via codex-queue for a Codex recipient, --via manual otherwise; the record names it in relayed_by, and only the recipient's ACK ends the wait. Every codex-queue attempt is recorded and exits 1 unless delivered. A Codex window needs the registry folder among its writable roots (codex --add-dir <registry>). A process without a verified session remains a recipient to reconcile: do not invent its identity and do not declare the introduction complete.
  • With the introduction, at every resume and whenever a window joins or leaves, the coordinator tells the owner, in the owner's language, how to split the work: the Composition advice that status, census and the dashboard print (Claude and Codex windows counted, the coordinator's left out, the source named). One client only: open a window of the other model. An imbalance such as 2 Claude + 1 Codex: the lone Codex window reads everything, so give it a build lane or open another Codex window. Balanced: pair each builder with a reader of the other model, in the final block the planned reader of its delta. It is advice: it assigns and refuses nothing.
  • While coordinating, use ping --all and forward the messages; the recipient's ACK is the answer. settings configures alive (default 300 seconds). Time is computed at read time. ping --sweep, run by the coordinator, records stand-by for expired answers to pings a transport delivered (delivered: true); no timer changes the state. Mail to a Codex window that no transport delivered is listed «to forward» for the coordinator, who relays it with --via codex-queue.
  • Stand-by applies to every role of the same identity and prevents new tasks and review handoffs. A new ping --to <window> and its ACK let the coordinator's next sweep record the return; standby --resume --reason ... records it explicitly. An old ACK is not enough. Do not terminate processes, release resources or reassign work merely because a window is on stand-by.

Read startup and presentation for the complete commands and keep-alive and return during the work.

Rule 1 — parallel work

The squad's value is parallelism. The coordinator immediately assigns independent work to every available window, Codex, Claude or interactive Cursor: no window stays idle while there is independent work to give it.

  • Builds on separate trees, one builder per tree; reads of different tasks run together on frozen copies.
  • A large job is split by area after the shared contract (data format, interfaces) is written: formats, interfaces, fixed limits and owned files are settled before lanes start. The coordinator relays seam questions between lanes and records the answer as a decision. The parts proceed together and are joined afterwards.
  • The final read of a release is done together by a Claude reader and a Codex reader, neither of them an author of what it reads.
  • Codex writes and Claude reads; Claude writes and Codex reads (owner, 2026-10-23). The required non-author read comes from the other model; a same-client read only adds to it. task --reviewer refuses a reader of a Claude or Codex owner's own client and names both, unless --same-client-reason records why; check and close need an accepted current read from the other client or that reason. Tasks recorded before 3.10.4, and manual or Cursor authors, are not judged by it. A final-read task whose reader shares its owner's model names its paired read of the other model in that reason.
  • The coordinator builds only the integration and the release. Lanes go to the builders, chosen with squadra balance, so the coordinator keeps its context for mail, routing and seams. When no other builder is available, the coordinator may build a lane and says so in its output.
  • The coordinator reads its own mail in the registry at every step: a window may receive work directly from the owner and report it only there.
  • Dependencies, reservations, budgets and reader independence remain: parallelism does not skip proofs.

Rule 2 — the table always visible

Every update to the owner, from any window, shows the state of the work by actor and state, taken from the registry with squadra board: three groups In progress, To do, Done, columns Window | Work | State | Time (approx.), and «Done X of Y» at the end. The live board measures elapsed time: assignment to close for Done, time since the first recorded start (or assignment) for In progress, and «—» for To do, rounded to minutes, hours or days. The saved projection keeps Done durations but shows «—» for In progress, so it retains no running age. The coordinator adds an approximate estimate, explicitly marked as an estimate: remaining time for In progress, total task time for To do. Before the table one sentence says where things stand and what the owner needs; after it, «You now: …» («Tu adesso: …» in Italian). No invented percentages: a state declared but not recorded is written as such.

Rules 3–10 — method

  • Rule 3 — read before you cite. A count, a commit, task, message or proof id, or a file path enters a report only after it was read from a command's output in this step, never from memory. A wrong id already given is corrected in a new message.
  • Rule 4 — record the decision before changing a pinned test. When a requirement that a test pins is withdrawn or changed, first record the decision (squadra decision, with the owner's words when they are the source), then change the test and the code together. Never edit a test only to make it pass.
  • Rule 5 — parallel lanes own their files. Each lane is told which files, and which parts of a shared file, it may change. The coordinator merges the lanes with three-way merges, resolves conflicts and checks that every lane's delivered bytes are in the result. A lane that needs another lane's area asks the coordinator.
  • Rule 6 — state the cost before spending money. Before any paid call (model APIs, voice, images, cloud runs) the window states the expected cost and a cap, stops at the cap, and reports what was spent and on what. No secret key enters chat, logs or files.
  • Rule 7 — the final block is the default. Merge each lane on delivery with its own green proof, without a per-lane read. Keep a delta ledger covering lane heads, fixes, coordinator commits and merge resolutions, with the readers for each delta. Freeze the integration as <milestone>-rcN; a Claude reader and a Codex reader together cover every delta and the seams, split by author so neither reads its own work; for each delta the read by the other model than its author is the one that counts (Rule 1). One fix round follows on branches from that candidate, then one re-read block covers only the fix deltas, again by non-authors. The read tasks supersede the lanes and fixes they cover; proof, handoff ACKs, independence and spent budgets remain. Only grave findings block. Record unresolved non-grave findings in one deferral decision; at the next milestone's kickoff create each carry-over task with its owner, acceptance check and source finding. Runtime/native proofs must bind the exact release-head sources. A coordinator may delegate its non-author read to a fresh-context subagent, then verify its main claims before recording the verdict; delegation never makes the coordinator's own work independent. On the owner's word, record an alternative: the former per-lane read with fixes read together at release, or individual corrective re-reads. A plan read may precede building on the owner's word or when a lane touches a trust boundary. Follow the final-block workflow for task and evidence details.
  • Rule 8 — faster next time. At every close the coordinator reads where the task's time went (the dashboard measures waiting for the acknowledgement, building, waiting for the read and fix rounds), writes one line «Faster next time: …» in its closing output, and applies it to the next assignment.
  • Rule 9 — the release leaves on time. These are rules, not coordinator choices.
    • Cut-off. When a release's scope is fixed, its cut-off is set two hours later, unless the owner names a time, and recorded as a decision. At the cut-off only lanes with a green proof and coverage by the required non-author reads enter the release. In final-block mode that coverage comes from the frozen candidate's reads. The others move to the next patch release, recorded as deferred with «missed cut-off». Only the owner's word extends a cut-off.
    • Scoped final reads. In the default mode, the ledger assigns every delta and integration seam: conflict resolutions, version, pins, mirrors and release docs. The re-read block covers only the fix deltas. If the owner chose per-lane reads, the final reads cover previously unread fixes and the integration seams, from lane heads to release head. Whole-suite and required runtime/native proofs bind the exact release head. Small light tasks registered --read-at-gate have no read of their own, so the release task (--release-gate) must cover each of them, or the coordinator explicitly defers one (decision --defer-read … --gate …).
    • Release proof. When the repository has the parallel runner (tools/parallel_tests.py), it is the release's whole-suite proof, with collected equal to executed.
    • Stalled reads. A delivery left without an acknowledgement for 15 minutes, while another non-author reader is free, moves to that reader. A reviewer pool (task --reviewer repeated) does this by itself: the first free member claims it.
  • Rule 10 — a fix round fixes only the problem. When a read asks for a change:
    • gather the findings into one round of bounded fix tasks on branches from the frozen candidate, each carrying only its assigned changes;
    • merge their proven deliveries and read the fix deltas in one non-author re-read block (Rule 7). Accepted reads on the rest stand, recorded by a decision. Under an owner-selected alternative, use its declared corrective-read arrangement;
    • a fix covered by that block carries its normal proof and red-to-green evidence in the task output. Do not register a challenge agreement for it: a declared defect fix cannot be superseded by an ordinary read task and binds an interpreter;
    • the proof is the parallel whole-suite runner when the repository has it: it is complete and faster than a serial subset (measured on 2026-10-14: 953 tests in about 105 s, against 228 s for the 416 tests that read the changed files). Without it, run the tests that read the changed files, and the whole suite when code changes;
    • tell the assigned block readers at once. Remaining grave findings keep the gate closed; unresolved non-grave findings follow Rule 7's carry-over decision.

What it is

A squad with a shared registry, recognizable roles and proofs bound to the delivered code. The coordinator keeps the thread; the reviewer checks a frozen candidate without becoming its author. Windows can use Codex, Claude or Cursor. Cursor works only as an interactive window: squadra never starts it by itself, because Cursor runs team, user and enterprise hooks without a sandbox (references/runtime.md).

Whoever opens the dashboard may know neither the project nor this skill. Explain first what is being done, who is doing it, which step it has reached and whose answer it is waiting for. A candidate is a frozen version to check; a review is the check by someone who did not write it; an ACK is the recipient's explicit confirmation. Use the task's title or summary to describe the windows. Identifiers, code fingerprints, paths and event numbers go in «Technical details». The landing page must make the project, the current work, progress, waits and the path from decisions to results readable; keep the detail available on request. In explanations of presence, a ping is a call that asks for confirmation; stand-by suspends new tasks and does not stop processes already started.

Start and resume

Announce the skill when you apply it. Read the project's mandate and the owner's instructions first. Keep the authorizations already given and the release boundaries: an accepted review does not grant a new authorization to publish.

  1. Look for an existing registry and read status, doctor --quick, tasks, the latest delivery and mail before assigning work. Do not replay old queues blindly. All windows of the same squad use a single shared registry; separate clones do not create separate mailboxes. posta/exchange-YYYY-MM-DD.md is the daily projection of the events, not a second source to edit. Use the current inbox when receiving or transporting messages; a complete mailbox export is not a live queue. inbox prints the messages still waiting for an ACK plus the latest ten; open one in full with --message ID and the whole history with --all. Every window without a native queue, including every Claude window and the coordinator, arms inbox --follow for all its agent names on joining/resuming (include coord for the coordinator). Re-arm on expiry with the same recipients and the automatic saved cursor; use --since only for an explicit replay. On restart a pending row lists mail still needing ACK; it does not trigger --until-first. Use Claude Code Monitor, a background command with --until-first (no 30-minute limit; it wakes the window when mail arrives), or an actively watched background process, as shown in following mail. A saved cursor is not an ACK. Status cannot show a follower that stopped: the window re-arms it itself. Following never confirms a message: read it and explicitly ACK when required.
  2. For a new squad choose a durable folder outside /tmp. Use references/start.md to initialize it and register windows/skills/versions.
  3. Distinguish identity (the actual window/session) from role. If a window has two roles, register the same identity. An alias does not create independence.
  4. Choose a squad sized to the work: coordinator, the builders needed, a non-author reviewer. Two builders are useful for independent scopes; do not invent work to keep them busy. Use separate checkouts and assign the owned paths.
  5. Every task contains scope, Git base, dependencies and the agreed proof command. Queue delivery is not an ACK: the recipient must confirm in the registry before starting. An unreachable client stays pending.

The installed command is squadra. Without the launcher use python3 <skill-folder>/scripts/squadra.py, also for the squadra … instructions the CLI prints: the /plugin install puts no launcher on PATH. Do not guess user paths. --root and SQUADRA_ROOT select the same registry for every window. New 3.11 tasks and reader transfers use journal format 3. Upgrade every reader and writer before their first use; old clients refuse that format rather than applying old delivery rules. A transfer changes only the reader: reassign --task ID --reviewer READER --reason ..., with a fresh ACK and the same proofs and budget. resource status --name cpu-heavy shows the reservation and live queue tickets; resource acquire --task ID scopes a reservation. Never infer a running process from its reservation. Identical verdict retries return the same receipt; review --amend RECEIPT explicitly revises a verdict and consumes the normal round budget.

Work, verification and limits

Previsione: use comparable history before choosing a route

At task creation, briefing and start, read the automatically printed forecast and follow previsione. The coordinator follows the suggested route unless it records a reason to deviate in a decision linked to the task. A historical estimate never overrides triage, permissions or light-route eligibility. Missing scope or fewer than three complete comparable tasks means no numeric estimate. squadra forecast --task ID is read-only and records no activation; the System skills page labels it Computed on demand rather than inventing a count.

Bilanciamento: follow the suggestion or record why not

At task creation, briefing and start, read the short balance printed after the forecast and follow bilanciamento: it names the first window for building and for reading, each with its reason, in about 2 KB with the forecast and 10 windows; squadra balance --task prints the whole ranking. The coordinator follows the suggestion or records the reason in a decision linked to the task. The advice assigns nothing and never overrides independence, stand-by, route or permissions. An author is never a reader candidate. Tokens and quota appear only with squadra balance or the Balance page. Claude quota is an estimate against a reference the viewer declares: never quote it as a measurement.

Read references/work.md for tasks, plan, proofs and review. Read references/runtime.md only if you must invoke a client automatically. For the dashboard plugins' data and declared settings read folders, schemas and limits; their labels do not authorize actions on the registry.

  • At creation, at every finding or change of scope use the five IT/EN questions. The author proposes, the coordinator records the choice, and the non-author checks it in the assigned block. Q1 yes or unknown, Q2 unresolved, hidden material harm under Q5, or a mandate require the full path: full proof, non-author read and the checks due. Plan reads follow Rule 7's option; an already required plan stays required. In the other cases choose fix now with proof (reversible remedy, no choices, short non-author check) or one code read (scope, bound proof, independent read). No regex, path pattern or score decides; no required check is dropped.
  • Only grave findings block, including missing mandatory security proofs. Final-block carry-overs follow Rule 7. For standalone work, other findings are fixed with proof and non-author verification, or recorded for later: their own task, or a decision that names the task, with an assignee, trigger and acceptance check, linked from the report and visible until closed. A deferred requirement needs an authorized disposition; do not declare it satisfied.
  • Choose from the start, with task --reviewer, an available identity different from the authors and of the other model: Claude reads Codex work, Codex reads Claude work. Readers of different tasks work in parallel on frozen copies; one builder per tree. Dependencies and reservations of gates, ports and databases remain. After the ACK of the handoff generated by deliver, the reader starts the read already assigned without another «go» from the coordinator; the command does not invoke the client.
  • Before assigning a browser or an installation, ask the window for a receipt of a probe of the real capability. If it is missing, declare the step not executed and cite the last valid proof (or its absence); do not hand commands to the owner. Browser: timeouts for the connection, for each call and for the whole step; cleanup of your own processes only. Capability and delegation do not exceed the environment's permissions.
  • Skills are chosen for each task, recording path and hash. Do not launch a council, an adversarial audit or the full suite just because they are available.
  • The cost follows the change and is said first. Before starting, say the expected minutes. A read by another window, or the whole suite, runs only when the owner or the coordinator asks for it, as Rules 7 and 9 do for a release; for an important change, suggest it with its minutes. A small change is simply made, with at most one check, and recorded with output; task --route light is for when a read is wanted. If the time grows, say so and why before going on.
  • Fix the budget before the cycle: by default 3 plan reads, 1 build + 2 fixes, 2 code reads. An explicit timeout per process. At the limit keep the candidate, the findings and the concrete question; do not restart with an alias or an identical task to reset the counter. A budget decision must be explicit and recorded; a narrow corrective reread also consumes the same budget, and no new cycle starts.
  • For a small, reversible change after the same triage, the coordinator may declare task --route light: light-v1, at most 80 added+deleted lines in 4 files and 16 KiB of changed lines, P2. All operational scripts, security, instruction and normative contract paths stay protected; unknown paths refuse. Counts include tests/docs from the original clean base, not the latest commit. No plan read, agreed targeted proof, one code read; independence, ACKs, native/source/contract binding, covers, required domain evidence, pauses, resources, budgets, final release reads and typed publication consent remain. The registry rechecks at proof/delivery/check/close, also inside Store. Outside limits or after a rejected read, use coordinator-only route --full: keep base/history/counters, invalidate old bindings, require new proof/read; no reverse or budget reset. The steady refresh example counted 23 lines in 2 files, so its six targeted loading tests could replace the suite, but its browser check stayed required. See exact policy, refusals and promotion. Frozen squads must explicitly upgrade every writer first; old CLI versions ignore this metadata, so no mixed-version enforcement claim or automatic migration.
  • The builder runs prove on frozen code and delivers with deliver. The command keeps argv, stdout/stderr, the native result and the fingerprint of tracked and untracked sources. Before delivery a source change invalidates the proof. New CLI tasks materialize the proved source at delivery; review and close bind that copy, so the builder can continue. Historical tasks retain their live-source bindings. Choose the reviewer with task --reviewer: deliver atomically saves an immutable packet and a message bound to the candidate. The real ACK of that message is required; advance reconciles the handoff without building, approving or invoking a model.
  • For requirements to make explicit use --requirements-file; proof and read each declare --covers ID separately. check/close refuse missing coverage, or coverage that refers to old sources. The reviewer judges whether the assertions are sufficient: the registry checks completeness and links, not the meaning of the test.
  • The reviewer reads the diff and the contracts, chooses its own probes when needed and keeps originals, positive controls and mutants in isolated copies. It distinguishes product failures from instrument errors. It does not fix the candidate.
  • The client runner distinguishes a completed turn, a structured verdict and a recorded review. An exit 0 without completion, coverage or a valid answer fails. A successful turn with changes-required is not acceptance.
  • The coordinator verifies check, then close. Recording a declared result does not mean having reproduced it. Write exactly which checks are real, targeted, provisional, skipped or still needed.
  • Reserve gates/ports/databases in the registry before using them and also consult the project's reservations. The registry does not control windows that do not adopt it. Do not steal a resource because its heartbeat is old.

Needs you — requests and waits

The coordinator records a question to the owner with ask before showing it: options with ID, label and the sentence to say, the task and the relevant proofs. After the answer it records decision --answers with the choice and the channel typed-here or relayed. Relayed words are receipts: they add no executive authorization. A question is closed once, with an answer or --withdraws.

status, the dashboard and the complete stato.md written by squadra export use the same derived view: «Needs you» contains open requests, exhausted budgets and pause; «Who is waiting» contains the waits between windows. Ordinary commands leave only a short summary in stato.md. No question is inferred from the chat, from mail bodies or from the output.next text. An empty panel only means that there are no recorded requests. The dashboard shows the requests and the overview of the work first; the details are below. Waits are computed at read time with waits(state, now, settings); explicit thresholds in seconds, no frozen age in the projections. A warning does not authorize retries, reassignment or releasing resources; actual reconciliation is needed. Read references/work.md for the commands.

Explaining the work and following decisions

Someone arriving now must understand the project without knowing acronyms or identifiers. Right after init the coordinator records the project's brief with brief --project --file <text>: UTF-8 text of at most 8192 bytes, with the goal in the first paragraph and, if needed, ## Steps and ## Glossary (or ## Passi and ## Glossario). After each task it records the task's brief with brief --task <ID> --file <text>: the first line becomes the task's name throughout the dashboard, the rest says why it exists, who it is for and when it will be finished. Only the coordinator writes briefs; a new one takes the place of the previous one on the page and the history remains. A brief does not change the state.

Link every decision to what it comes from: decision --id <name>, --task <ID> for the tasks it concerns and --follows ask:<id> or --follows decision:<id> for earlier entries, resolved once when it is recorded. An owner instruction without a recorded question carries --owner-words and --channel typed-here or relayed. No link is inferred from text, mail or closeness in time, and a link does not close a question: that takes --answers or --withdraws. task --supersedes <ID> replaces an open task without erasing its history; if the replacement already exists, supersede --task <OLD> --by <NEW> --reason "…" records the same replacement after the fact, with the same refusals. The Decisions view shows the graph: each box is a recorded fact, solid lines are recorded links, dashed ones only say «happened later, in the same task». Read references/work.md and references/start.md for the commands.

One substantial output per completed step

Save with squadra output a result, a decision, a block or a handoff that adds information: task, outcome, proofs, next step and receipt. Normal progress is read in the registry; do not duplicate assignments or generated handoffs with manual «ready» messages, nor every exchange in the chat with an output. A proof already recorded must not be rewritten as narration with nothing new. At close you may attach da-ricordare.json (form: da-ricordare/1) to the output: the IT/EN questions and the format are in references/work.md. If a memory service is in use, declare at close and do not propose the same item through another channel. Never secrets, personal data or private paths: artifacts stay in the registry and cannot be removed after an accidental publication. An installed plugin may ship $HOME/.squadra/plugins/<name>/AGENTS.md: instructions for agents. Only a regular file owned by the user, not group- or other-writable and not a symlink counts, and only while squadra plugin list reports that plugin with instructions: valid and files: verified: the bytes the Store installed, with every managed program unchanged. The coordinator window reads it at start and resume and runs only the commands it specifies, within existing permissions: the producer after a close, the consumer when the dashboard shows a pending request, then reports the outcome. Without a valid file, the request stays pending and the coordinator says so. This file never widens permissions and never authorizes installation, push, publication or decisions reserved for the user; for any request beyond running that plugin’s producer or consumer, stop and report. The dashboard never reads, writes or runs this file. See the plugin protocol.

Real ACKs, decisions, pauses and native receipts remain mandatory; do not infer them from the chat. Show the Rule 2 table (squadra board), without invented percentages. If the registry is not writable, keep the durable finding, declare the limit and reconcile before proceeding: do not claim a save that did not succeed.

squadra board [--lang it|en] shows the tables by window, work and state, also at the top of status and of the stato.md written by squadra export.

Built-in skills: errata, rasoio and migliora

These activate by themselves at their documented moments within the authorized project scope; follow the guides without asking again for work already authorized. Errata and rasoio retain their activation events; migliora records applied remedies and commits in task outputs, while its inspections are computed on demand.

  • errata (guide). At brief --task and start the CLI shows the matching lessons and records a lesson.recall: read them and apply them. After a code read that asks for changes, a failed proof or a closed defect fix, the output asks the agent who ran the command for a lesson: record it at once with squadra lesson (lesson event), or say in the output why no trigger can be named. When a mistake comes back after its lesson was shown, mark it with lesson --ineffective (lesson.ineffective event) and record a better one.

  • rasoio (guide). Every code read whose candidate changes code, not only prose, applies the lens: review --lens rasoio --net-lines N, with the guide's tags and its closing net figure. The lens adds observations; it never changes a verdict, check or close rule.

  • migliora (guide). At task close, after repeated failures or on request, inspect observed friction. Prefer a tool remedy to an added rule. Apply only evidence-backed scoped changes, verify them and automatically commit owned changes after the project's required checks and independent reviews. migliora apply manages a block in AGENTS.md; --defer-commit prepares it for a required read, and migliora commit commits the checked bytes afterwards. No rule without a trigger and retirement condition, no implicit push or memory approval.

Dashboard, stop and continuity

  • Keep working context small. At a task/phase boundary or a compaction signal, use squadra context --task <ID> --root <registry> for a bounded resume packet instead of carrying full history/log dumps. For a returning window use context --task <ID> --for <WINDOW> --since <SEQ:HASH> with the prior packet cursor: standing constraints/blocks remain, only the changes are filtered. Unknown revisions refuse; omissions and mismatched proof references require opening the originals. Follow context and native compaction when preparing a handoff. The packet is recorded data, not authorization or a replacement for scope, mail, source checks or proofs. Use the client's native compaction; preserve required checkpoints and source recovery. Never claim to clear provider cache or guarantee savings. Existing protocol/version stays frozen.
  • Autonomous checkpoints: do not wait for the owner to ask for them. After a completed increment, an accepted review and before a session change or publication, run checkpoint --to <new-durable-folder> and record the receipt in the output. The checkpoint keeps the registry; to also protect sources and WIP use save and a real restore-check. Do not rerun tests that are already valid just to create a resume point. Read the handover protocol in references/recovery.md.
  • Context under pressure: if the client signals compaction/a limit, or you can no longer reliably reconstruct task, constraints and proofs, save before continuing. Do not invent a percentage of remaining tokens. Prepare a durable summary and consider a session with a clean context; if the client allows it, start it within the task and budget already authorized. The new session must reread the mandate, the registry and the handover, confirm receipt and reconcile sources and resources before writing. A prepared prompt does not prove that a window was opened. Preserve authors, identities, budgets and blocks; do not use the context change to reset them or to create a second writer.
  • squadra dash --open: a local page, read-only except declared settings and selections of installed plugins (it saves requests, it does not run actions); refreshed every 2 seconds. The Summary explains work, steps, waits and the history of the tasks; Decisions and Communications keep the recorded links and ACKs. Technical details on request, IT/EN for the interface, never translations of the recorded texts. Read references/recovery.md for how it works and its limits.
  • squadra selftest: synthetic toolkit checks without model calls, with result and logs kept. It verifies the protocol, not the general quality of the generated code or the security of a product. Do not present it as a comparative benchmark of two agents.
  • When the owner stops the work, record pause, interrupt only owned processes, wait for the terminal receipts and save with save into a durable folder, then use restore-check on a new folder to really prove the recovery. A process without a receipt stays in an uncertain state: do not declare it stopped.
  • save captures the registry and all registered repositories, Git history, separate index/worktree patches and untracked files; --repo is a partial choice. checkpoint remains the copy of the registry only. Read the filters and limits in references/recovery.md; do not promise that secrets are absent from the whole history.
  • A secret recorded into an artifact by mistake: delete its file and record decision --scrub-artifact SHA256 --reason ... (coordinator only); read «Removing a leaked artifact» in references/recovery.md.
  • To resume, wait for the owner's request, reread and reconcile doctor --quick, reservations, sources and messages, record resume and assign the current step. An ACK, a resume or a review does not authorize an implicit publication.
  • Old packets can be imported as unverified historical copies; they generate no tasks, ACKs or acceptances. A squad already active keeps its frozen protocol until it receives an explicit version switch.

For original/remedy/positive challenges or benchmarks read references/benchmark.md. For a standalone defect fix outside the final re-read block, the coordinator records task --defect-fix (or marks an open task with challenge --register --task ... --reason ...). Before close, run the registered regression on the original task base and the exact candidate with challenge --task ... --output .... The default python-unittest-v1 runner uses the fix's own test IDs and their result objects: every selected method must fail by assertion on the base and pass on the candidate. Errors, skipped or unknown tests and setup failures do not qualify. The test files are frozen and copied unchanged onto both private inputs. No separate positive control is needed for task fixes; the standalone command retains all three inputs. A coordinator may declare a reasoned exception, visible beside the proof and checked by the independent reader; it never appears as a successful challenge. Drift requires fresh bindings. Light fixes keep the same obligation; old tasks remain unchanged and frozen squads must coordinate a writer upgrade before using the new fields. challenge distinguishes an assertion from an instrument error; it does not replace a delivery proof. bench-example/run/score test the comparison with fake clients. A pilot with real models requires the owner's budget; no superiority is inferred from the selftest, from a single turn or from different permission profiles.

What registry reads verify

OperationVerified during that operation
Other ordinary commands, including check and an ordinary task's close; dashboard refresh after startupThe recorded anchor event and its hash, every newer event's hash and previous link, and the authenticated index proofs for each cache value or index read.
Quick resume check (doctor --quick)The anchor, newer suffix and demanded cache values; the report explicitly excludes full historical/artifact verification and replay-root comparison.
Explicit usage/balance calculations, a lesson's source check, and the lesson hint after a failed proofThe complete event hash chain and the requested historical evidence. These reads do not perform a full artifact audit.
doctor, export, checkpoint, save, restore-check, and a release-gate task's closeThe complete event chain and referenced artifacts/manifests, plus full replay to compare or rebuild the derived cache.
Dashboard startupThe ordinary verified path serves data while a full chain/artifact/replay audit runs in the background. A visible status marks the pending audit; failure stops data responses and removes the displayed data.

Use doctor without --quick for the full audit. It stays read-only and refuses a cache/journal mismatch; only explicit doctor --repair rebuilds the derived tables in a writable workspace. Repair refuses saved packages and checkpoint folders. The expensive cold-cache build and release-gate audit run outside the journal's exclusive write transaction; publication rechecks the prepared snapshot, and a busy retry never means that the requested write committed.

The other ordinary reads above do not reverify events before the anchor, untouched cache leaves, or whether the cached root equals a complete replay of the reducer. An invalid, missing or foreign cache falls back to verified reconstruction; a failing verification is not a successful cached read. Source manifests store file lists once and preserve the original source fingerprint; binding checks resolve them.

Read-only commands do not write the registry or its projections. Ordinary writes append new events.jsonl records and update affected daily views. A crash can leave those views behind the committed journal: compare their recorded sequence/head with the current Store view before treating them as complete. state.json and complete mail/history exports are refreshed by export, checkpoint or save, not by every command. Use squadra export when a consumer needs a complete file export. Upgrade every window together before the first new-format write. New events bind format: 2 into their hash; legacy rows remain unchanged. Squadra 3.10.0 therefore refuses at the first such event with an integrity error, including status, check and close. This intentional refusal is not data loss: use the upgraded CLI, never bypass the verifier. New doctor/export commands verify the complete mixed-format history.

The local registry protects against concurrent overwrites and detects accidental alterations within these verification boundaries. A whole older registry.sqlite3, or one whose -wal was lost, still verifies on its own: the journal cannot see the tail it lost. The next projection refresh notices that events.jsonl holds events the journal lacks, refuses, and keeps the projections unchanged; squadra export does not make that check. The registry does not cryptographically authenticate the windows: anyone with the same account can impersonate a name or rewrite the database. Continuity requires backups to another destination; no disk guarantees "never lose" against failure or total deletion.

Replacing exhausted windows

Use replace --actor COORD --old OLD --new NEW --reason TEXT --session ID (or --map) after reconciling the real windows. Preview with --dry-run; all old session aliases stand by in one event. Keep author provenance and consumed budgets. The new assignments and reassigned reads need their actual ACKs. Inspect ambiguous transport receipts before an explicit retry; never replay an old resume message blindly. wait --actor AGENT --until TIME --cause 429|outage records an observed service limit. See replacement and recovery, including the format-4 compatibility boundary of 3.11.1.
